A skills matrix is a grid that shows your people on one axis, the skills your team needs on the other, and the current level of each person in each skill. At a glance it shows where the team is strong, where the gaps are, and who can cover for whom. It is one of the simplest and most useful tools for planning training.

What it shows

Each cell holds a level, often on a scale such as none, basic, capable, and expert. Reading across a row shows the strengths and gaps of one person. Reading down a column shows how many people can do a task, which reveals single points of failure.

For regulated roles, the matrix can also show whether each person holds the required certificates.

How to build one

List the skills each role needs, agree a simple level scale, assess each person with their manager, and fill in the grid. Mark the level each role requires so the gaps stand out.

Review it regularly, because skills and requirements change.

From matrix to training plan

The gaps in the matrix become the training plan: who needs which training, in what order. Once training is done, skill levels and certificates update, and the matrix shows the progress.
